Eine Veränderung im Verhalten, eine nachlassende Leistung, eine ungewohnte Gereiztheit. Oft wird dieses Bauchgefühl ignoriert, aber es ist ein wichtiges Frühwarnsignal. Ein praxiserprobter Ansatz ist der **5A-Leitfaden**, der speziell für Führungskräfte entwickelt wurde, um problematische Entwicklungen frühzeitig zu erkennen und erfolgreich anzugehen. 1. Aufhorchen: Die ersten Anzeichen wahrnehmen Es ist entscheidend, auf Verhaltensweisen zu achten, die nicht vertraut sind. Das können sowohl offensichtliche als auch subtile Signale sein: - **Veränderte Arbeitsleistung:** Die Produktivität sinkt, es häufen sich Fehler, die Person ist unkonzentriert oder arbeitet langsamer. - **Verändertes Sozialverhalten:** Rückzug vom Team, Gereiztheit, Aggression oder unangemessene Reaktionen. - **Auffälligkeiten im Allgemeinen Zustand:** Hektische Betriebsamkeit, Vergesslichkeit, anhaltende Müdigkeit oder Vernachlässigung des Äusseren. Nehmen Sie diese Signale bewusst wahr, denn sie können auf eine psychische Belastung hindeuten. 2. Abklären: Beobachtungen konkretisieren und Ziele festlegen Verlassen Sie sich nicht nur auf Ihr Gefühl, sondern machen Sie sich ein konkretes Bild von der Situation. Notieren Sie Ihre Beobachtungen schriftlich: Was genau weicht von den Erwartungen ab? Welches ist das grösste Problem in Bezug auf die Arbeit? Ein weiterer wichtiger Schritt ist, Ihr Ziel für das anstehende Gespräch zu formulieren. Überlegen Sie, was Sie gemeinsam mit der betroffenen Person erreichen möchten. Eine gute Vorbereitung gibt Ihnen Sicherheit und hilft, im Gespräch nicht vom Thema abzukommen. 3. Ansprechen: Klarheit schaffen und den Dialog suchen Das Gespräch mit einem betroffenen Mitarbeitenden ist oft herausfordernd, aber es ist die Chance, die Abwärtsspirale zu durchbrechen. Wichtig ist eine wohlwollende und klare Haltung. - **Eröffnen Sie das Gespräch offen:** Sagen Sie, dass Sie sich Sorgen machen und Ihr Ziel ist, gemeinsam einen guten Weg zu finden. - **Bleiben Sie bei den Fakten:** Schildern Sie, was Sie beobachtet haben, und laden Sie die Person ein, ihre Sicht zu teilen. - **Gemeinsam Lösungen finden:** Vereinbaren Sie konkrete erste Schritte, die am Arbeitsplatz umgesetzt werden können. Zeigen Sie Interesse und signalisieren Sie, dass der Arbeitsplatz erhalten bleiben soll. Trotzdem: Seien Sie auf unterschiedliche Reaktionen wie Wut, Abwehr oder Tränen vorbereitet und bleiben Sie ruhig. 4. Auffordern: Zum Handeln bewegen Wenn die vereinbarten Massnahmen nicht umgesetzt werden können, ist es an der Zeit, aktiv zu werden. Erinnern Sie an die getroffenen Vereinbarungen und fordern Sie die Person auf, sich professionelle Hilfe zu holen. Begründen Sie, warum dieser Schritt notwendig ist, und bieten Sie gegebenenfalls Unterstützung bei der Suche nach einer Fachperson an. Eine Vollmacht kann hier sinnvoll sein, um sich mit dem behandelnden Arzt austauschen zu können und eine realistische Einschätzung der Arbeitsfähigkeit zu erhalten. 5. Aktiv bleiben: Regelmässig begleiten und Feedback geben Erwarten Sie keine schnellen Veränderungen. Bleiben Sie am Ball und begleiten Sie den Mitarbeitenden konsequent. Regelmässige Feedbackgespräche sind wichtig, um die Entwicklung zu besprechen. Erkennen Sie positive Veränderungen an und intervenieren Sie, wenn Abmachungen nicht eingehalten werden. Ihre Führung sollte klar, wohlwollend und konsequent sein. Wenn Sie sich unsicher fühlen, zögern Sie nicht, externe Unterstützung zu suchen. Ihre Wurzeln gehen bis ins Jahr 1801 zurück.
